The application could process the transaction immediately. Instead, it displays the destination account, amount, fee, and a clear confirmation button.

The additional screen takes a few seconds.

Those seconds may prevent a costly mistake.

Now imagine the same customer buying a low-cost digital item. The product asks them to confirm the selection, re-enter an address, verify an email, and review a final summary.

The steps no longer communicate care. They communicate that the system is making the customer do unnecessary work.

Both experiences contain friction. Only one creates value.

The Frictionless Ideal Is Incomplete

For years, digital design treated friction as a universal enemy.

This made sense when many experiences were slow, confusing, and built around internal processes. Removing unnecessary fields and repeated decisions often produced immediate gains.

The problem begins when speed becomes the only measure of quality.

Some actions should not be invisible. People may need time to understand a consequence, review information, give meaningful consent, or decide whether they are ready to commit.

The objective is not zero friction. It is zero meaningless friction.

Intentional friction is a deliberate pause, question, or action introduced to improve the quality, safety, or meaning of an experience.

The word “intentional” is important. A complicated process is not intentional simply because the company can explain why it exists. The step must create a defensible benefit for the user.

Four Forms of Productive Friction

1. Protective Friction

Protective friction reduces the risk of a consequential mistake.

Financial transfers, medical decisions, destructive account actions, and contract approvals often deserve a moment of confirmation.

The design should not merely ask, “Are you sure?”

It should show the information required for a meaningful decision. A person confirming a transfer needs to see the recipient, amount, and source account. A person deleting data needs to understand what will disappear and whether recovery is possible.

Protective friction works when it improves the decision.

2. Clarifying Friction

Some experiences require a small amount of user input to produce a substantially better result.

A financial planning tool may ask about time horizon and risk tolerance. A business platform may ask which workflow the user wants to set up. An AI writing product may ask about audience and tone before generating content.

The question is valuable when the answer changes the experience in a way the user can recognize.

Clarifying friction becomes extractive when the company collects information for its own benefit without explaining the value exchange.

3. Commitment Friction

A small investment can increase commitment.

Setting a goal, choosing a preference, inviting a teammate, or creating an initial project can make the value of a product more concrete.

This principle is useful in onboarding, but it can easily be abused. Forcing users through a long setup before they understand the product does not create commitment. It creates sunk effort.

The sequence matters.

The user should understand the expected value before being asked to invest significant time.

4. Participatory Friction

In some experiences, the action is part of the value.

Scanning a marker in an exhibition, collecting progress toward a reward, customizing a product, or completing a physical challenge turns the user from observer into participant.

Removing the interaction may make the journey faster while making the experience less memorable.

Participatory friction succeeds when the action feels meaningful in itself, not when it disguises repetitive work as engagement.

Where Friction Becomes Harmful

Repetition Without Recognition

Asking returning users for information the company already possesses communicates organizational forgetfulness.

Security and privacy may require reverification, but the product should explain why. Repetition without context feels careless.

Delay Without Information

Waiting is more tolerable when users understand what is happening and what will follow.

An unexplained loading state creates uncertainty. A progress indicator with a meaningful explanation turns the same delay into a manageable expectation.

Complexity Created by the Organization

Many forms are long because company systems require separate fields, not because customers need them.

Internal complexity should not automatically become customer effort.

Friction That Prevents Choice

Cancellation mazes, hidden unsubscribe links, and confusing consent controls are not productive friction. They are barriers designed to serve the company against the user’s stated intention.

They may improve a short-term metric while weakening trust.

A Decision Framework for Intentional Friction

Before introducing an extra step, teams should apply four tests.

The User-Value Test

What benefit does the user receive from the pause or action?

The answer should be specific: fewer errors, stronger security, better personalization, clearer consent, or more meaningful participation.

The Consequence Test

What becomes worse if the step is removed?

If nothing meaningful changes except speed, the step is probably unnecessary.

The Proportionality Test

Is the effort appropriate for the risk and value of the action?

A high-value transfer may justify multiple safeguards. Reading an article should not require registration and verification.

The Explainability Test

Can the product explain the step in language the user can understand?

Transparent friction feels protective. Unexplained friction feels incompetent or manipulative.

Measure More Than Conversion

Friction decisions are often evaluated through completion rate alone.

That can produce the wrong conclusion. Removing a confirmation screen might increase completion while also increasing errors, refunds, support contacts, or regret.

The measurement model should include:

  • Completion and abandonment.

  • Error and reversal rates.

  • Time to complete.

  • Customer confidence.

  • Support demand.

  • Repeat usage.

  • Fraud or risk outcomes.

  • Quality of collected information.

Teams should also test different customer segments. A first-time user may need more guidance than an experienced one. An expert may value control and shortcuts.

The right level of friction can change as trust and familiarity grow.

Design for Deliberate Momentum

A strong experience does not feel fast at every moment. It feels appropriately paced.

Routine actions move quickly. Important decisions receive attention. Complex tasks provide guidance. Errors can be recovered. Users understand why the product is asking them to pause.

That is deliberate momentum.

The best experience is not the one with the fewest screens. It is the one where ease, attention, and protection appear at the right moments.

Every step should either move the user forward or help them move forward with greater confidence. If it does neither, it has not earned its place.
